- Read a broad sample before coding. I start with 50 to 100 responses across score bands and segments to build an initial theme list grounded in the actual language users use.
- Code open-text responses into themes. Examples might include onboarding confusion, unclear pricing, missing feature awareness, mobile usability friction, slow setup, or trust concerns.
- Split broad themes into actionable subthemes. “Onboarding issues” is too vague; “next step unclear after signup” or “template selection doesn’t match goals” is far more useful.
- Check for low-frequency, high-impact signals. A theme appearing in only 8% of responses may still matter more than the top complaint if it comes from enterprise buyers, trial users near conversion, or accounts at risk.
- Compare text themes against ratings. Look for users who gave high scores but still described friction, because those comments often reveal the problems that become churn drivers later.
- Pull verbatims that represent the pattern. Decision-makers move faster when they see a quantified theme paired with real customer language.
